The Client Had 50+ NetSuite Roles - We Asked One Question

“Why does your NetSuite have 50 roles when your business has 15 actual job functions?”

Introduction

Over time, NetSuite roles can multiply.

A new employee joins. A new subsidiary is added. A new process is introduced. Someone needs a slightly different permission, so a new role is created.

One role becomes two. Two become five. Eventually, the account may have dozens of roles that nobody fully understands anymore.

That's exactly what happened with one of our clients.

They had 50+ NetSuite roles, but only around 15 core job functions across the organization.

The question was simple:

Do we really need all these roles?

The Client Challenge

The client had accumulated roles over several years.

The problem wasn't simply the number of roles. It was the lack of clarity around them.

The team wasn't completely sure:

  • Which roles were still actively required
  • Which roles had excessive permissions
  • Which roles were duplicates
  • Why certain permissions had originally been granted
  • Who had access to sensitive records
  • Whether inactive users still had access
  • How subsidiary access was being managed

This made everyday NetSuite administration more difficult and created additional security governance concerns.

Even a simple question like "Who can access this record?" could require significant investigation.

Our Approach: NetSuite Role & Permission Audit

SmartSource Technologies performed a structured NetSuite Role & Permission Audit.

We reviewed the existing role architecture across several areas, including:

Roles and Permissions

We reviewed the permissions assigned to each role and identified unnecessary, duplicated, or excessive access.

Employees and User Access

We examined which employees were assigned to each role and reviewed inactive users and outdated assignments.

Subsidiary Access

We evaluated how subsidiary restrictions were being applied to ensure users had access appropriate to their responsibilities.

Sensitive Records

We reviewed access to important financial, employee, customer, vendor, and other sensitive records.

Administrator Access

We examined administrator-level access and identified opportunities to reduce unnecessary elevated access.

Consolidating the Role Structure

After completing the audit, we focused on simplifying the role architecture.

Instead of creating a separate role for every small variation, we standardized permissions around actual job functions and business responsibilities.

Where appropriate, we:

  • Consolidated duplicate roles
  • Removed unnecessary roles
  • Standardized permission structures
  • Reviewed excessive access
  • Cleaned up inactive user assignments
  • Improved documentation around role purposes
  • Established a clearer approach for creating future roles

The goal wasn't simply to reduce the number of roles.

The goal was to make the role structure easier to understand, manage, and govern.

The Result

The client achieved:

✅ Cleaner NetSuite role architecture
✅ Easier user administration
✅ Reduced excessive permissions
✅ Better visibility into user access
✅ Improved security governance
✅ A more consistent approach to future role creation

The team could now better understand why a role existed, who should use it, and what access it provided.

The Bigger Lesson

Role sprawl often happens gradually.

A business may create a new role to solve a specific problem today, without considering how that role will fit into the overall security structure tomorrow.

Over several years, this can create a complicated environment where:

More roles ≠ Better security

A well-designed NetSuite security model should be based on business responsibilities, appropriate permissions, and clear access controls.

Before creating another role, it is worth asking:

“Do we really need a new role, or can we improve the existing role structure?”

Conclusion

NetSuite role management isn't a one-time setup.

As organizations grow, add subsidiaries, change processes, and onboard new employees, their role architecture should be reviewed and maintained as well.

Sometimes the biggest improvement doesn't come from adding another permission or creating another role.

Sometimes the best NetSuite customization is deleting what you no longer need.
